FLASH: <OT> fixing icons

We're working on a project to go to CD. I need to change the icon form the

original 4-bit "projector" icon that Director creates, to an 8-bit little

diddy that I've come up with. I can't figure out how to change the depth of

the original icon, and then apply my own custom icon. I have a couple of

shareware/freeware icon editors, but none of them will let me change the

depth.

Any suggestions/help greatly appreciated.
